Platform pair

Karbon and Xero, and the gaps between them.

Karbon’s Xero sync keeps your firm’s contacts, invoices and payments in step. What it leaves to a person, and what it was never meant to cover, is where we build.

What the connection does today

What the native sync does.

From the vendors’ own help pages, checked 24 October 2026. Vendors change these features often, so we check again before scoping any work.

Contacts, both ways

Xero contacts are imported into Karbon, filtered by contact type. Name, email, phone and billing address then stay in sync in both directions for matched contacts.

Matching on name and email

A contact whose name and email both match is linked automatically. Only one matching means a person reviews it. No match creates a new Karbon contact.

Invoices, Karbon to Xero

An invoice sent from Karbon creates the matching invoice in Xero, with service types mapped to your revenue accounts and tax rates mapped to Xero’s.

Payments, depending on your setup

Karbon’s billing and payment sync article describes payments collected through Karbon reaching Xero, with a journal through a clearing account for fees, and Xero payments on a synced invoice updating Karbon. Its other articles describe invoices only, so what your account has is confirmed in the assessment.

Where it stops

The gaps firms run into.

Taken from the vendor’s own pages. Whether each one matters depends on how your firm works, which is what the assessment finds out.

  1. 01

New Karbon contacts stay in Karbon

A contact created in Karbon does not sync to Xero on its own. Someone presses “Create Xero Contact”, and Karbon’s own advice is to create the client in Karbon first and push it.

  2. 02

Partial matches wait for a person

When only the name or only the email matches, the contact sits on a match-issues screen until someone resolves it. Contacts outside the chosen contact type do not link unless matched by hand.

  3. 03

Invoice edits in Xero do not come back

Invoice sync runs one way. Changes made to a synced invoice in Xero are not sent back to Karbon.

  4. 04

    One currency, one start date

Karbon sends the invoice total without a currency, so the primary currency must match in both. The sync start date is set once and cannot be changed afterward.

  5. 05

    Deletes break the link quietly

Deleting a contact in Xero breaks its sync but leaves it in Karbon. Matches can be unsynced one at a time, not in bulk.

Failures show up in Karbon only

A failed invoice sync shows as a red dot on Karbon’s billing tab and a status you can filter on. Someone has to look.

Your clients’ books are out of its scope

This connection is about your firm’s own invoices, contacts and payments in your own Xero. Your clients’ Xero files are separate, so bank feeds, unreconciled lines and closed months in client books are not part of what it carries.

What we build around it

We keep the native sync and build around it.

We do not replace a connection that works. These are the pieces we build where it stops, each scoped to your firm.

One client record, created once

A new client is created in Karbon and pushed to Xero as a step in onboarding, not a button someone has to remember. Mismatched names are caught before they become two records.

Match issues with an owner

A weekly list of partial matches, unsynced contacts and contacts excluded by the filter, sent to the person who owns client records.

Sync failures that reach someone

When an invoice or payment sits as failed or needs review, the owner is told the same day, with the invoice and the reason.

Client books beside the work

A read-only check of each client’s Xero file (bank feeds, unreconciled lines, last closed month) shown against that client’s Karbon work, so the month-end checklist reflects the books. Where it is written depends on what Karbon allows, which we confirm in the assessment.

How the job runs

Assessment first, then a fixed scope.

01Assessment first

A walkthrough of how the two tools are set up at your firm, and which of the gaps above actually cost you time. You get a written map and a recommendation, whether or not you build with us.

02Fixed scope

What we build, what it reads and writes, and when it is done, agreed in writing with a fixed price before work starts.

03Built and handed over

Tested on a test client file first, then switched on with you. You get a runbook and a list of every connection we made, and how to switch it off.

04Stewardship, if you want it

Keep us on to watch it and change it on a monthly retainer, or run it yourselves from the runbook.
